The Golden Circle: Why, How, What
Simon Sinek opens Start with Why by introducing his foundational framework: the "Golden Circle," consisting of three concentric layers — why, how, and what — arguing that most organizations communicate from the outside in (starting with what they do), while truly inspiring organizations and leaders communicate from the inside out, starting with why.
How Sinek defines each layer:
- What: the products or services an organization offers — the most concrete, outward-facing layer that every organization can articulate clearly
- How: the specific processes or differentiators that distinguish how an organization delivers its what — somewhat less commonly and clearly articulated than the what layer
- Why: the underlying purpose, cause, or belief driving the organization's existence — the innermost, and Sinek argues most powerful yet least commonly clearly articulated, layer
Why Sinek argues the typical communication order fails to inspire: most organizations default to leading with what they do, since it's the most concrete and immediately understandable layer — but Sinek argues this outside-in communication pattern fails to create the genuine emotional connection and loyalty that clearly articulated purpose-driven communication achieves.
